Software may be starting to show early signs of life but I still think the “hard” side of AI has the cleaner lane for 2026 and probably most of 2027. We're nowhere close to done with the physical AI buildout since compute demand is still ahead of supply, power is becoming the bottleneck and every layer of AI infrastructure still needs more capacity. I own some software names but I still see this as more of an oversold bounce than a true leadership rotation away from the companies building the AI infrastructure layer. Software probably becomes a cleaner leadership group once inference costs fall, enterprise AI budgets expand and AI features start flowing through margins but that still feels more like a 2027 story to me.

Satya Nadella is basically describing the death of the traditional SaaS model. Explains the AI agentic future, and where the "value" lives. Because business logic is moving from the software application to the AI agents. Currently, you buy software for its specific features and rules. Nadella argues that in the future, software apps will essentially become dumb databases ("CRUD") or simple tools. The AI Agent will hold all the intelligence, orchestration, and reasoning, simply updating the databases as needed. The software becomes a commodity; the AI becomes the "brain" and the worker.

What is the “dark factory” that there’s so much talk about, in relation to software factories? dex, founder of HumanLayer explains: “You can imagine a car factory where it’s all robots building the cars, and they don’t have lights. There’s no humans. You walk in there, there’s no lights, there’s not even light switches. And in software, you can have mini loops that are dark in your thing: hey, if the code review agent comes back with a problem, you loop that back to the builder agent, it fixes it and comes back, and that’s a dark factory. You don’t need a human loop for that. But the full dark factory where you don’t read any code: yeah, it’s a good way to maximize your token utilization. If your belief is that ‘my job is to extract as much intelligence out of the machine as I can’, then you go token harder. And my take is token smarter: how do I get as much value out of AI as I can without having to turn the lights off, while still maintaining control and taste and judgment and understanding the system architecture?”

Daniel Roberts of $IREN just laid out the brutal reality of the AI infrastructure buildout. He noted we are still in the dial up era of AI. The ultimate choke point is power. It requires steel, concrete, and years of physical construction. Starting a gigawatt AI factory today means you will not see the first compute online until the 2030s. It takes 18 to 24 months just to get a utility company to confirm if a piece of land even has power access. The market is pricing in rapid software scaling, but the physical bottlenecks are severe and unavoidable. The capital moving into power generation and data center infrastructure is a multi year trend. It’s not a sprint it’s a marathon.

Anders Hejlsberg (Anders Hejlsberg) - creator of C#, TypeScript and industry legend - on why code review needs to get more enjoyable in response: #1 - AI is shifting the craft from writing code, to reviewing code: "In a sense, we're all turning into project managers. We can have an army of junior programmers, called agents, that will just spit out reams of code but someone's got to have the big picture and review all of that. And so, increasingly, our craft is going from one of writing the code, to one of reviewing the code and building the architecture of the code and overseeing the work. It's a different kind of craft. It's a different kind of enjoyment. I've always liked writing the code. To me that was the fulfilling part, seeing it work. In a way, AI robs a little bit of that, because I am less interested in reviewing code." #2 - The code review experience should be improved: "I think we could also make the process of reviewing code much more interesting than it is today. I mean, today, you see a list of diffs in alphabetical order and now it's up to you to make heads or tails of it. There are more pedagogical ways of presenting that.
