Marc Andreessen on the 3 things he looks for when investing in a startup The first thing Marc Andreesen looks for is a big market: “Is there a big existing market that you think you can go after and displace incumbents? Or do you believe there will be a new market that will be big?” The second thing he looks for is a 10x better product: “Is there a fundamental technology or economic change that justifies a new company? And the way I always think about that is: Is there a 10x change happening in the technology landscape? Is something 10x faster, 10x cheaper, or 10x better? If it’s not 10x, we as both VCs and entrepreneurs have to ask ourselves if it’s really worth doing because it’s really hard to start new companies . . . Existing companies are usually pretty good at what they do. So for a new company to exist, it has to bring a product to market that’s so much better than what exists that it punches through the status quo.” The third is the team: “Is the team outstanding? . . . You want to have a founding team of complementary skillsets. You want to have at least one super strong technologist — quite possibly more than one. Some of the best startups are actually more than one founding technologist. And then it often helps to have someone who is a marketing or salesperson who has a really good understanding of business.” Marc believes that you need all three of these, but if you’re going to compromise on one of those as an investor, it should be the product: “A great market is a lot easier to make up for with iterative product execution. And the way I always think about that is, is there a 10X change happening in the technology landscape? Is something 10X faster or 10X cheaper or 10X better? And if it's not 10X, we as both VCs and entrepreneurs, we really have to ask ourselves like, is it really worth doing? Because it's really hard. I mean, it's really hard to start new companies. new companies generally shouldn't exist. Existing companies are usually pretty good at what they do. And so for a new company to exist, it not only has to like come in and go into business and bring a product to market, but it has to bring a product to market that's so much better than what already exists that it punches through the sort of status quo. I won a Nobel on that one distinction. it is the whole difference between an edge and a story you tell yourself." this free film is a Nobel laureate teaching you how to actually think, recorded by the BBC and free ever since. at the board it's simple. Feynman's obsession was the gap between naming a thing and understanding it. You can memorize the word for why a stock moved, "momentum", "mean reversion", and still know nothing about whether it will happen again. Real understanding means you can say why, from the mechanism up, and name what would break it. Everything else is a label pasted over ignorance. That's the whole "edge", minus the marketing. Feynman's rule was that the first principle is you must not fool yourself, and you are the easiest person to fool. Same point as my casino piece above: the market is a machine for handing you convincing stories, and the only defense is refusing to believe one you cannot explain. the film is free and anyone can watch it tonight. what nobody can give you is the discipline to admit "I named it but I don't understand it" before you put money on it. That honesty is the edge, and it is the rarest thing there is.

Here is how you can install an open-source, enterprise-grade RAG system on your server (with the best document understanding I've seen.) First, something obvious to anyone trying to sell RAG in the market: You are crazy if you think companies will let their data travel to a hosted model. No one wants to send their data anywhere (those who do haven't found an alternative.) Every single company would rather have an air-gapped system with no internet access. GroundX is an open-source RAG system that you can run on your servers (or any cloud provider, as long as you have access to GPUs) and works without a network. (If the military wants to do RAG, this is precisely what they will be looking for.) I installed GroundX on my AWS account and recorded a video to show you how to use it. There are two services you can use: 1. Ingest: This service uses a pretrained vision model to ingest and understand your knowledge base. 2. Search: This service combines text and vector search with a fine-tuned re-ranker model to retrieve information from your knowledge base. A quick note about the Ingest service: 99% of people think they need better "retrieval" mechanisms. I think they need better "ingestion." That's where this service comes in! Ingest "understands" your documents in a way I haven't seen before. After you try it, you'll realize why showing your LLM your raw documents is a bad idea. In the video, I use a free tool called X-Ray to test a document and understand how the Ingest service breaks it down. For those of you tired of yet another AI-based IDE: Check out Traycer. It's a Visual Studio Code extension (free forever for anyone working on open-source repositories), and it does something different from everyone else. You write a high-level prompt outlining the changes you want to make to your codebase, and the extension generates a plan for you before you touch the code. (It reminds me of GitHub Copilot Workspaces.) You can review the plan, understand exactly the changes the extension will make to your code, and make any modifications. When you are ready, you execute the plan, and Traycer stages all of the changes so you have a new opportunity to review everything. Only then does Traycer apply the changes. This is ideal for large codebases where you'd rather study the changes the AI plans to make before they make it into your code. Look at the video I recorded to see how it works.
