Intel had its own answer to Nvidia, and it was killed a week after he walked out the door. This is Pat Gelsinger, 34 years at Intel, on the project nobody remembers. At the height of Intel's strength on CPUs, they laughed at what Jensen was building. "When we were at the height of our strength on CPUs at Intel, we sort of scoffed at his machines. Right? Like, oh, it's a graphic machine. There's some gamers who want to use that kind of stuff. It was always the big CPU and those little GPUs." Nvidia did the unglamorous thing instead. They put a real software stack under it and made it slightly better every release, for years, while nobody scored them. "But when they started to build a real software stack with it... this CUDA thing and SIMT as a technology... And it just sort of kept getting a little bit better and a little bit better. And it was a little bit Jobs-like in that way. 'We're just making it better every release and it's becoming more robust.'" Nvidia did not see the payoff coming either. Somebody else found it for them. "And all of a sudden, the crazy Japanese HPC guys said, hey, we could take those graphics cards and maybe start using them in HPC. And that was defining moment where it wasn't just about doing graphics anymore..." Intel was not blind to any of it. Gelsinger had a project to do exactly the same thing with x86. "I had a project at Intel, Larrabee, where we were trying to take the x86 and essentially do the same thing." Then he left the company. "In my first departure from Intel, the project was killed a week after I left. And the world would have been so much different." He returned as CEO more than a decade later, to a company that had spent the interval handing money back to shareholders instead of building. Jensen Huang calls it a genuine strategic mistake, and also the reason NVIDIA is in robotics today. This is him at Stanford's CS153, on the bet he says he should have turned down. Important mobile companies came to NVIDIA to build phone chips, and he now thinks the answer was obvious: "The answer when they approached us, the answer should have been, nah, not interested." They took the bet anyway. It grew, and then the 3G-to-4G transition handed the phone's most important part, the modem, to Qualcomm, and NVIDIA was shut out. His point is what he did with the wreckage: "We got shut out... and then went back to zero. But the recovery was I took all of that expertise, that extreme low power and energy efficiency expertise, and I shifted all to an application that didn't exist at the time called robotics." The low-power chip lineage he salvaged became Thor, the brain now going into NVIDIA's robots and cars. He is blunt that going into mobile was a waste of time and a strategic mistake. Then he goes and finds customers, not to sell them anything but to ask what NVIDIA is getting wrong. The rest of it he spends in the cafeteria at lunch and dinner, and people kept telling him it was strange for a CEO to eat with everyone. He said you can’t set a culture through CNN or a magazine profile, so it moves 1 person at a time. Then the question turned to competition and he named Intel, Sony, and ATI in Canada. And then he said the obvious ones were not the problem. The company that would hurt NVIDIA was still sitting in a classroom, in ideas nobody had found yet, in a change in what people care about. 9 years later 2 grad students trained AlexNet on 2 GTX 580 gaming cards and dropped the ImageNet error rate to 15.3%. I love Elon Musk's old interviews. I really enjoy hearing what he said back then, knowing what the future holds. This "CBS Sunday Morning" interview was recorded in 1998, when then 27-year-old Elon talked about starting his first company: “That was the summer of '95. I had no money whatsoever. I was working, doing research in Silicon Valley on a completely different subject and trying to start this company at the same time. And when it came time to decide do I want to do graduate studies or do I want to start this company and I decided to start the company. I had no money. As a graduate student, I would have received a scholarship and a stipend and so forth. In starting the company, I had nothing. I had no income source. This guy went to Goodwill and found a clock, so he bought it... I bet he opened it up and saw the contents before buying, so of course it was worth the $6. As he was heading to his car, a couple was persistently trying to purchase it from him for $100. They more than likely were the original owners, trying to get there few hundred bucks back. Would you have done the same thing as this guy? Or made a deal with the other folks?

Peter Thiel on $NVDA (about a year ago): It is probably quite tricky. If you had to concretize it, one thing that is very strange is if you just follow the money, at this point 80 to 85% of the money in AI is being made by one company, it is NVIDIA. It is all on this very weird hardware layer, which Silicon Valley does not even know very much about anymore. We do not really do hardware, we do not do silicon chips in Silicon Valley anymore. I get pitched on these companies once every three or four years, and it is always, I have no clue how to do this, it sounds like a pretty good idea, but man, I have no clue, and we never invest. There is this theory that the hardware piece makes the money initially, then gets more commodified over time, and it will shift to software. And the, I do not know, multi trillion dollar question is whether that is going to be true again this time, or whether NVIDIA will have this incredible monopoly. I suspect NVIDIA will. I think it will maintain its position for a while. I think the game theory on it is something like this. All the big tech companies are going to start trying to design their own AI chips so they do not have to pay the 10x markup to NVIDIA. How hard is it for them to do it? How long will it take? If they all do it, then the chips become a commodity and nobody makes money in chips. So do you go into hardware? You should do it if nobody else is doing it. If everybody does it, you should not do it. I am not sure how that nets out, but probably people stay stuck for a while and NVIDIA goes from strength to strength for a while.
