With H3 the real bottleneck for me has been system RAM since weights stream from disk, not VRAM; curious how much extra time this LoRA adds on top of that at 10 steps.

Routing through guide latents instead of the native ref-video node usually means less temporal leakage from the reference but weaker identity lock frame to frame. Did the sharpening hold across a full clip or only on the frames near the guide keyframes?

#Viggle is back with an open model — Viggle-Animate — and it’s pretty damn capable. For the first time, they’re releasing weights + code. It replaces characters in video using MiniMax H3. Take a video, grab one frame, manually redraw the character as anything you want, and the model propagates that replacement through the entire clip while preserving motion, camera, and timing. No pose skeleton, segmentation, face tracking, depth, or text prompt. Just the video + one modified frame. Under the hood: a 33.1B MiniMax H3 ref2va fine-tune + DMD2 LoRA. Distillation brings it down to 4 sampling steps. It’s 6× faster than Wan2.2-Animate-14B. The catch: hardware. BF16 needs ~62 GiB for the transformer and peaks at ~80.1 GiB VRAM. They recommend 96 GB+ or CPU offload. It reportedly runs on a 32 GB RTX 5090 via NVFP4, but that quant isn’t public yet. Also, you can’t use a normal character portrait. Second go with MiniMax Design (H3) #MiniMaxH3 This time I ran gritty Midjourney v8.2 stills through H3 and used a Suno track as reference. Big takeaway: simpler prompts worked better. H3 understood the intent, stayed close to the original aesthetic, and synced the movement to the track surprisingly well. There are a few mangled faces and hands in there, but most of that came from imperfections in the source stills rather than H3 breaking the motion. This was just a quick test, so I left them in. I also used a vérité-style camera block and crash zooms to make the footage feel less controlled and more observed. Handheld movement, slight focus breathing and subtle background drift gave the shots a much more natural feel. Prompt block for the vérité camera work in the next post 👇
