With orders expected to top 30,000 units this year—a tenfold jump from 2024's total of less than 3,000—2025 is officially shaping up to be the "Year of Mass Production." This surge, driven by an expansion into new sectors like industrial manufacturing, logistics, and elder care, is reflected in a wave of new deals across the industry. Here's a look at some of the key commercial progress: Astribot: A 1,000-unit order for industrial and logistics deployment over two years. This “order frenzy” is a starting point, not the finish line. The true test for China's humanoid robot industry isn't who can secure the biggest order, but who can consistently deliver on it and build a stable market for the future.

500 humanoid robots replacing humans in high-voltage operations What does that look like? Steel against steel,instead of flesh and blood. This marks a turning point for China’s State Grid, shifting from human-based maintenance to autonomous operations. This year, State Grid announced plans to procure 8,500 embodied AI robots, with a total budget of RMB 6.8 billion (~$1 billion). These robots will be deployed across four major scenarios: power inspection, live-line operations, emergency response, and warehouse logistics,covering more than 600 specific task scenarios. Among them, humanoid robots for live-line operations are the most expensive and strategically critical: 500 units with a budget of RMB 2.5 billion (~$370 million). They will be deployed in distribution network live-line work and ultra-high-voltage (UHV) projects, replacing humans in high-risk tasks. Workers will transition into supervisory roles, ready to take over remotely when needed. As early as last year, State Grid had already validated the feasibility of humanoid robots for substation inspection. Tienkung can autonomously perform inspection tasks at a State Grid substation in Beijing. Of course, suppliers are not limited to X-Humanoid,players like Unitree, AGIBOT, DeepRobotics, UBTECH, and Fourier are all involved. These 500 humanoid robots will also collaborate with 5,000 inspection quadruped robots and 3,000 dual-arm wheeled robots for indoor substation maintenance,together forming an intelligent, automated, and collaborative network for autonomous grid operations. What does this change? According to State Grid, each embodied AI unit can save RMB 500,000 to 800,000 (~$70,000–$110,000) in annual labor costs, with a payback period of around 2–3 years. Inspection efficiency increases by 5x, fault response time is reduced by 60%, and power supply reliability improves by 0.5 percentage points. More importantly, over 90% of human exposure to high-risk operations can be eliminated, reducing safety incidents by 80%. At another level, for humanoid robot companies, the center of R&D and iteration is shifting to the customer site. Real-world physical interaction becomes the fastest feedback loop,accelerating innovation and evolution. And 8,500 units are just the beginning of scaled deployment. Based on current plans, embodied AI robots will cover 30% of key areas in State Grid by 2026, 80% of high-risk operation scenarios by 2027, and enable fully autonomous operations by 2030. The demand roadmap is clear: define use cases ->deploy at scale->improve models and robots->expand further. 8,500… 50,000… 100,000… But remember,power grids are just one part of China’s vast infrastructure system. The experience of autonomous robotic operations here can be replicated across other sectors, such as broader energy systems. That, in itself, is another story. Japan Just Built a HouseBot You Control Without Speaking and It Changes Everything! Donut Robotics has officially unveiled its first bipedal humanoid, Cinnamon 1, and instead of focusing on louder voices or bigger motors, the company went in the opposite direction. Silence. Cinnamon 1 introduces what Donut Robotics calls Silent Gesture Control, a system that allows the humanoid to be guided using simple hand and finger movements rather than spoken commands. This approach feels especially well suited for real world environments where traditional voice control falls apart. Busy factory floors. Construction sites filled with constant noise. Even quiet indoor settings where voice commands feel awkward or intrusive. It also opens the door for far more accessible human robot interaction, particularly for users with impairments. While the current Cinnamon 1 hardware is built on an OEM platform, the intelligence driving it is where Donut Robotics is placing its long term bet. The team is actively developing custom Vision Language Action AI that allows the robot to interpret what it sees, understand intent, and respond with physical action. The goal is not just smarter robots, but robots that feel more natural. Even more ambitious is the company’s plan for full domestic production. Donut Robotics has stated its intention to localize both manufacturing and AI development in Japan, reinforcing the country’s reputation for precision engineering and thoughtful robotics design. If timelines hold, Cinnamon 1 units are expected to begin deployment in factories and construction environments by the end of 2026. That puts this humanoid squarely in the category of near term reality rather than distant concept. The takeaway is simple but important. As humanoid robots move out of labs and into daily work environments, the winners may not be the loudest or flashiest machines. They may be the ones that understand us without a word being spoken.

Can United States manufacture robots? Matic Robots says "yes." It makes the best floor cleaning robot, that has won many perfect scores from Wired to many others. We love ours. But my trip there to get a tour from AI pioneer Navneet Dalal Navneet Dalal provided some real insights into how hard it is for a hardware company to make hardware in the United States. And how deeply AI is changing consumer electronics products that are going to be in many more homes soon. In this first part (Part II coming tomorrow) we get a look at how long it took for this company to go through prototypes to a shipping product. In the second part, you'll see the scaling hell that it takes to even ship a few thousand robots and the kinds of problems that scaling up a factory brings. Matic is one of my favorite small Silicon Valley companies. It has found what we call "product market fit." I just came back from CES where I saw many of its competitors, and the Matic wins because of not just the product thinking of Mehul and Navneet Dalal but because of their AI leadership. In a way their robot took many lessons from Tesla, from where to put the batteries to its bet on computer vision, which Navneet has been a pioneer in for years, working quietly behind the scenes. It is about to move into a new location that will allow it to grow to meet the demand that now is showing up (the boxes in its lobby show that it's outgrowing its current facilities). In terms of AI, it has aspirations of making a humanoid too, but it is taking a far more measured approach to getting there. By starting on the floor it can not just build world models based on real world data (customers are given a choice whether to allow its data to be used that way. Most customers choose to keep their data on the robot only, for privacy reasons, but if you opt in you can help them improve their models). They are using that data to understand homes. Navneet told me they hit very unusual situations in people's homes already that they couldn't really predict in simulators, like full-wall mirrors that confuse computer vision systems, or pools and water features in people's homes. Having real customers brings a ton of customer feedback about how to further improve the robot, and, as Navneet demonstrates in the second video, forces them to build a manufacturing muscle memory. Getting teams to work together, figuring out how to solve supply chain problems, from Trump's tarriffs, to a new one that showed up over the past couple of weeks. A supplier for its bags (one of the cheaper parts that goes into the robot) changed the glue it used, which caused robots to fail quality tests and the manufacturing line to stop. Reminds me a lot of the hell Elon Musk faced in its Fremont factory when Tesla was first starting to manufacture its Model 3, which almost bankrupted the company. Off the record Mehul and Navneet 🇮🇳 showed me some of the prototypes and plans for its next products that will show up over the next few years. Certainly not as sexy as Tesla, Figure, 1x_tech, and all the Chinese manufacturers are showing off already, but far better thought out for the typical Western home and AI plays a huge role in its future. It is the product that speaks for itself. It's amazing, and is about to get better this year due to AI. It's the first real vision-only robot to be in my home and I bet it won't be the last from this company. Real honor that they invited me over with my Insta360 camera (another company launched in my home, just like Matic was last year). In Part II we go into the factory.

X Square Robot just closed its Series C at a valuation above RMB 20 billion, about $2.8 billion 🤖 IDG came into this round. The bigger signal is the cap table. HongShan and Xiaomi were already in across earlier rounds, while Meituan, Alibaba, ByteDance, and Xiaomi have each led rounds at different stages. That puts X Square in a rare position for an embodied AI company: top-tier financial capital on one side, and four of China’s biggest tech platforms on the other. This is not just a money story. Meituan, Alibaba, ByteDance, and Xiaomi bring very different strategic assets: real-world scenarios, cloud infrastructure, consumer traffic, supply chains, and hardware ecosystems. The deployment side is already moving: robot home-cleaning services first, then a “Robots Into Homes” program with the first batch entering real households. The model stack is worth watching too. X Square has open-sourced WALL-OSS-0.5 for robot manipulation and WALL-WM for world modeling. WALL-OSS-0.5 showed strong real-robot performance without post-training, while WALL-WM uses event-level prediction to align language, vision, and action around meaningful physical-world events. They are also building a model-driven data pipeline for large-scale collection, cleaning, annotation, quality control, and augmentation. That matters because home robotics dies in the long tail: weird rooms, messy objects, bad lighting, and tasks that never look the same twice. Founded in 2023, X Square is building general-purpose embodied AI robots and foundation models for real-world environments, tying models, robot hardware, high-precision manipulation, data, and deployment into one system.

The G2 has already secured orders worth hundreds of millions of RMB, including two separate contracts each exceeding 100 million RMB, and has begun its first commercial deliveries. The AgiBot G2 is built to industrial standards, featuring high-performance joints, precision torque sensors, and an advanced spatial perception system. It supports rapid learning and deployment, offers strong multimodal voice interaction, and is designed for general use in industrial, logistics, and guidance scenarios. Inheriting the successful "Collect-Train-Deploy" model of its predecessor, the G1, the G2 brings significant upgrades, including a high-performance AI computing platform and actuators that enable omnidirectional obstacle avoidance and high-precision force-control tasks. Its 3-DOF waist allows for human-like bending and lateral body movement. A key feature is the G2's globally first-of-its-kind cross-shaped wrist force-control arm, which uses precision joint torque sensors and joint impedance control to delicately perceive external forces and respond smoothly. For continuous operation, the G2 supports autonomous charging and features a dual-battery hot-swapping system, meeting the 24-hour cycle demands of factory production lines. During the launch event, AgiBot demonstrated the G2’s ultra-low latency remote operation (teleoperation) capabilities. Operators successfully demonstrated precision shots (like hitting a floating balloon in Shanghai while operating from Beijing), showcasing the robot's high accuracy and low latency in both line-of-sight and beyond-line-of-sight scenarios. The G2 is already being deployed across four key real-world scenarios: In automotive parts production, it assists humans with tasks like safety belt lock core pressing and material handling. In precision operations, it used reinforcement learning to master delicate tasks like inserting memory sticks in just one hour. In logistics, the G2, enhanced by AgiBot's OmniHand dexterous hand, efficiently handles various package types for sorting and loading. Its strong mobility allows it to adapt to over 95% of factory floors. AgiBot is also commencing the first batch of commercial deliveries under an over 100 million RMB procurement contract with Joyson Electronic, formally landing the G2 in the automotive parts manufacturing sector.

We are thinking of robots all wrong. Why a $1,500 robot is far more important to buy than a $20,000 one. And why it will pay for itself within a year. First of all, for the last eight years I've been a Silicon Valley housewife. Picking the kids up from school. Doing a variety of tasks taking care of them from feeding them to laundry. And I've already bought a $20,000 Neo from 1X and have built the most complete list on X of the robotics industry. Just to set the tone for this conversation. We must ask ourselves "what is the goal of a robot?" before we go into why typical American homeowners might want one, and shell out quite a bit of money for one, like the Neo. I grew up in Silicon Valley back when it was all orchards and the farmers taught me "pick the low hanging fruit first." What is the low hanging fruit in the American home? Laundry? Cleaning the toilets or your home? Watering the plants? Bringing you a beer? Nope. It is the preparation of food. Yesterday I got a new Posha robot, and the attached video with founder Raghav Gupta gets into depth about what the $1,500 robot does. Cooks meals. Far more time in the home is spent cooking meals than the other tasks and is far more complex than, say, folding laundry. But there is something I think everyone is missing in the discussion of robots: "what is the goal?" I've been doing consumer research talking with many around the world about these things. People tend to have a few goals: 1. Improve their lives. 2. Save them time. 3. Save them money. 4. Enable a new business. What is the best way to improve your life? Upgrade your food. This is very hard to do when both parents in a family are working their butts off to try to improve their careers. It gets worse when a single parent is trying to keep everything going. How many times have you decided to go out to eat rather than spend an hour cooking food? Doing that for a family of four in Silicon Valley costs $100+. And guarantees your family will overeat. I've done that many times while raising my kids, and often I can't say no when desert comes around. It gets worse if you take the easy route out at home. Put a pre-processed meal into the microwave, or heat up a frozen pizza. Horrible for everyone's health. But what if you could have a robot at home that cooks your meals? Then costs go down to less than $20 and ingredients get way way better. It gets worse when you consider a $20,000 humanoid. They aren't safe enough to trust around stoves yet. And their hands aren't yet dexterous enough to do that. I doubt my Neo will be allowed to cook meals over an open flame, and if so I will have to watch it to make sure it doesn't do anything wrong. (The Neo that arrives next year will be teleoperated by a human remotely and the risks that person does something, or misses oil catching on fire is just way too high). While neither robot will be able to do all food preparation (cutting chicken up into cubes, or cutting carrots or other fruits, for instance) this robot dramatically reduces the time needed for a human to make a meal and dramatically reduces the costs to do so. And, as we discuss in the video, when the Neo does arrive the Neo will be able to use this machine too, reducing time even more (and will be able to set the table and wash the dishes, saving even more time so you can answer more emails or learn more AI programs or, even, pay attention to your kids and give them a few more minutes of quality time). The robot industry should focus on the low hanging fruit first. Cooking meals is the biggest one to improve your life, save you time, and make your family healthier. It's why I bought one. And they actually make two: Your money is way better spent getting one of these than buying a humanoid. And if you do get a humanoid, like I am, they go together like peanut butter and jelly. ⚪️ sierra catalina has been saying this for years that our focus on humanoids is overblown and that specialized robots (you see my Matic Robots in the background to prove this point) are way better for most families.

Everything Elon said about Optimus on the Q4 2024 earnings call: ⦿ I see a path for Tesla to be the most valuable company in the world, possibly bigger than the next five companies combined, overwhelmingly due to autonomous vehicles and autonomous humanoid robots. ⦿ The training compute needed for Optimus will ultimately probably be 10× what is needed for cars. Humanoids likely have 1,000× more useS than a car, which doesn't mean training scales by 1,000×, but probably close to 10×. The training compute will scale progressively as Optimus becomes more productive. ⦿ Long-term, Optimus has the potential to generate $10 trillion in revenue. In that scenario, we can support a lot of training compute. Even $500 billion in training compute is a good deal (chuckles). ⦿ There's a lot of uncertainty with timing because several aspects are being iterated simultaneously. The internal plan is for roughly 10,000 robots to be built this year, but we'll more likely produce several thousand. ⦿ I'm confident those several thousand robots will be able to do useful things. ⦿ The lessons from Production V1 will inform the changes in Production V2, which we expect to launch around mid-next year. ⦿ Our goal, aspirationally, is to ramp 10× every year, but perhaps we end up with 5× growth per year. With that kind of growth, it won't be many years before we're making 100 million robots a year. ⦿ The off-the-shelf components didn't work well, so we had to design everything in-house, including the most sophisticated hand ever made. Optimus will be able to play a piano and thread a needle. ⦿ My long-term prediction is that Optimus will overwhelmingly be the value of the company. ⦿ Optimus is not design-locked. It is rapidly evolving in a good direction. Tesla has by far the best humanoid robotics engineers in the world. Tesla also has all the other necessary ingredients: battery pack, power electronics, charging, communications, real-world AI, and the ability to scale production. ⦿ What other companies are missing is real-world AI and the ability to scale to millions of units a year. ⦿ This year, we aim to use Optimus internally at Tesla. We can easily use several thousand robots at Tesla for repetitive tasks, such as loading sheet metal at the welding line. ⦿ The Production V1 line is roughly 1,000 units per month. The Production V2, launching around mid-next year, will be for 10k units per month. The line after that will be for 100k units a month. Of course, it takes time for any given line to reach its maximum potential. ⦿ A very rough guess: we'll start delivering Optimus to companies outside of Tesla in the second half of 2026. The ramp is going to be exponential, and demand will not be a problem. ⦿ Once we're above 1 million units per year, the production cost of Optimus will be less than $20,000. Its total mass and complexity are much lower than a car. At a similar production volume to the Model Y, Optimus should be about half the cost of a Model Y. ⦿ The price is a different matter than cost. The price of Optimus will be set by market demand. [This is by far the longest Elon has ever spent discussing Optimus on an earnings call.]
