Day 3. Finished 5 Tesla Robotaxi rides, 4 Waymo rides, and 1 Uber ride. (See 39-minute edited video below.) Uber is in a tough situation. Classic innovators dilemma. Autonomous ride-hailing clearly is the future, but if Uber invites Waymo then that's working against their human drivers which will hurt Uber's recruiting ability (which they need to keep density especially in suburban areas). But if they don't welcome Waymo, then Uber is toast because people want cheaper/autonomous ride-hailing. Also, if Uber welcomes Waymo and Waymo cars increase then Waymo can just bypass Uber with their own Waymo app. Uber's only "hope" would be if multiple autonomous driving companies come online soon and Uber becomes the ride-hailing marketplace for them. But I think this is unlikely. Autonomous driving is just a really hard problem to solve, and with data and network effects. I think it's a winner-takes-most market. We'll see. But the more I take Tesla's Robotaxi, the more I think it's smoother and better than Waymo. And the more I take Waymo, the more I get pessimistic about Uber's long-term future.

Another 1st time experience with Tesla Robotaxi, this time with Alvaro who came in with his friend dom from Salt Lake City, Utah to give it a try! Alvaro is not very familiar with Tesla or autonomous driving, so he tried out all of the various ride hailing options here in Austin to get a good baseline for comparison. He tried a human-driven Uber, a few Waymo autonomous drives & the Tesla_AI autonomously driven Tesla Robotaxi & he has some very interesting and insightful observations! At the end of the day what did he conclude? Check it out!

For the first time ever, I rode in a fully autonomous driverless ride-hailing (Waymo) vehicle in San Fransciso. The vehicle navigated the busy streets just like any vehicle with a driver. But, I got to admit, it was surreal sitting in the back and riding without a driver (and no one to talk). The vehicle’s computer controlled everything including the music, the temperature, announcements such as how long the ride takes and arrival. Waymo and similar others could be the new norm in many cities around the world in the not distant future. The question is: What would happen to the jobs of millions of drivers of taxis and ride hailing services around the world? Waymo is owned by Alphabet (Google’s parent) and has expanded beyond its original base in San Francisco to other U.S. cities including Los Angeles, Dallas, etc.

$UBER will be the biggest winner of the robotaxi revolution, not a loser. Waymo and Tesla are great, but neither of them is active outside the US, and their scaling capabilities are limited as they are creating the distribution from the ground. $UBER, on the other hand, has already been operating robotaxis in the Middle East and Asia, and they are looking to reach 10 markets by the end of 2026. Also, the tech is rapidly getting commoditized. Avride of $NBIS, for instance, is about to match $TSLA in robotaxi functionality. In such a market setting, technology providers will be better off entering markets in collaboration with $UBER rather than competing away all the margins. Long $UBER.

Some investors/analysts argue against including Robotaxi in Tesla's valuation model because they believe that once Tesla achieves unsupervised Full Self-Driving (FSD), other companies will quickly follow suit within two to three years. However, I argue the following: • Tesla likely has a 4-5 year lead in generalized autonomous driving. • Tesla has millions of vehicles that could be potentially deployed into a Robotaxi network once unsupervised FSD is ready. • With a large supply of cars offering quick rides at cheaper prices than Uber and Lyft (no human driver), Tesla's robotaxi network will be extremely difficult to compete against. • Newcomers entering the market years later will struggle to match Tesla's supply density, competitive pricing, and demand, even in a single city. In other words, Tesla’s first mover advantage in the Robotaxi market will likely be very significant and the resulting network effects will make it extremely difficult to compete with for future newcomers to the Robotaxi market.

"Achieving demonstrably safe AI — where safety is proven, not just promised — requires a holistic approach. Beyond a smart and capable Driver, you also need a closed-loop, realistic Simulator to train and rigorously test the Driver in a myriad of challenging situations, and a sharp Critic to evaluate the Driver's performance and identify areas for improvement." Waymo says that autonomous driving isn’t just a matter of building a “smart driver,” but rather creating a full AI ecosystem centered on safety from the ground up. At the core is the Waymo Foundation Model, a unified world-model that powers all major components of Waymo’s autonomous stack (Driver, Simulator, Critic). "By using a “Think Fast/Think Slow” architecture (combining rapid sensor-fusion with deep semantic reasoning), this system enables the car to detect complex and rare road scenarios (e.g. a burning vehicle ahead), reason about them, and choose safe behavior. Many people see Waymo and think they’re ahead of everyone in the autonomous driving race. After all, they’re giving out over 100,000 paid robotaxi rides a week across cities like San Francisco, Phoenix, and Los Angeles with a fleet of 700 vehicles, and on the surface, it could seem like they’re dominating. However, each Waymo costs $100,000 due to the complex, expensive hardware that’s in use. And due to this, they’re losing money on every single ride. For Waymo, scaling this business up means higher costs, and I don’t think it’s a sustainable model, even if the company keeps pouring $ into it. Now, look at Tesla. With a fleet closing in on 7 million vehicles worldwide, Tesla is playing a different game. Instead of relying on bulky, expensive hardware, Tesla uses a much simpler, more cost-effective approach, just 8 or 9 cameras and a powerful AI neural net. This AI, constantly learning from millions of real-world miles, means Tesla’s software gets smarter every day and can be scaled across the globe without needing new hardware for every car. So, while Waymo might seem like it’s leading the charge today, in my eyes, Tesla is quietly preparing to take over the entire field. Austin, Texas, June.04.2025- If ever there was evidence of Waymo’s fatal flaw- It’s this video. The Sunset Project™️ did post a shorter version of this video several weeks ago. It’s important to catalog the full video. This is an extremely dangerous safety critical failure with the vehicle stopping on a curve of the MoPac Expressway. At first, the passengers were trapped, and the vehicle would not let them get out. Finally, after threatening to go live on TikTok, the Waymo supervisor unlocked the doors so they could get out and avoid being hit from behind at high speed. Austin, Texas, June.04.2025- If ever there was evidence of Waymo’s fatal flaw- It’s this video. The Sunset Project™️ did post a shorter version of this video several weeks ago. It’s important to catalog the full video. This is an extremely dangerous safety critical failure with the vehicle stopping on a curve of the MoPac Expressway. At first, the passengers were trapped, and the vehicle would not let them get out. Finally, after threatening to go live on TikTok, the Waymo supervisor unlocked the doors so they could get out and avoid being hit from behind at high speed. AVs on Uber's platform see 30% higher utilization... In 2020, Uber sold its self-driving unit. Since then, they've become the biggest aggregator of AV supply, partnering with nearly every AV provider (eg Waymo). Dara explains their strategy: "We're allowing these companies to really focus on building the driver. We are building services around them. We're securing depots, charging, and working with fleet partners. We're securing financing. We just announced a billion-dollar financing line with Santander for EV fleets and AV fleets. We're working on autonomous insurance as well. We're building the entire ecosystem so someone who builds a driver can get those cars in the road, and then, we have all the supporting infrastructure. When they hit market, we've got instant demand for them. AVs that are on our network are 30% or more busy than 1P AVs who aren't using our network. A Waymo, of course they want to build their own brand and their own channel, but at the same time we are able to drive more utilization for them when their cars are on our network. We think there's going to be an amalgamation of business models. There already is in travel, there already is in food — same thing will happen in transportation."

I rode in a Zoox (self-driving Amazon car) today! Overall an amazing experience; another rare time where the present truly looks, feels, and sounds like the future Waymo set a *very* high standard for me to compare to but I feel like Zoox was able to achieve a similar level of polish throughout the experience Pros: • App is great and actually works (rare!) • Driving is very smooth, about the same as a Waymo (both of which are nicer and smoother than most humans) • The leg space and seat layout are great and unparalleled. There's drink holders, usb ports, wireless charging, and music control on touch screen • 10/10 SFX, voice, animations, and subtle details. They matter! Cons: • Service area is small (mostly East Mission + SOMA, see below) • I feel a little less safe in Zoox versus Waymo. Waymo still has a driver's seat, a steering wheel, and more importantly, a dashboard which shows me what the car sees and what it is thinking and planning. Zoox has none of these (the touch screens don't show me LIDAR or AI predictions), which does feel super cool, but will take me a bit to get used to • The vehicle draws attention to itself more so than Waymo due to its irregularity, which I dislike because I don't feel safe in NE Mission and SOMA (but this isn't really Zoox's fault, is it? I trust it to not crash me!) • No Spotify integration but I could choose songs from Zoox FM Misc: • My pickup time was 7min, which is on par with or ~2min above my average Waymo pickup time • My ride was free. I don't know what the price will settle on when there's larger availability and also don't know current availability or timelines • There were two semi-urgent stops on my ride from a cyclist and a motorcyclist who both came aggressively close (around 1ft) to me. One stop was a bit less smooth than Waymo's would have been, but the car still made smart choices • Rides are available 8AM-11PM, riders must be 8 or older, no pets, alcohol, or smoking Overall: • Really cool experience. Feels less like taking a taxi and more like being in a smooth amusement park ride that tries (and succeeds!) at convincing me I'm living in the year 2030 • For now I'll stick with Waymo due to the UX, music control, familiarity, and availability (I've spent 105 hours of my life in a Waymo thus far apparently), but once Zoox expands their service area, especially if I'm with 2-3 friends, I'm looking forward to trying it more often Disclosures: • I love Waymo and self-driving cars • I own exactly one share in Amazon valued at $234 • I wasn't asked to tweet or review but no one told me I couldn't so send tweet

1 Year Anniversary of Tesla Tesla Robotaxi Launch ... Reliving that 1st day! One year ago a small group or people including me received an invitation from Tesla_AI to be among the first to participate in the launch of the Tesla Robotaxi service. The launch took place in Austin Texas on 22 June 2025 and was punctuated by a lot of excitement, some uncertainty or what to expect, waiting for the app to download and then hailing the first ride as the small group of participants faced out in the initial service area and waited for their Robotaxi to arrive! For this initial launch, Tesla used Model Y's with the "Robotaxi" logos on the doors and rear hatch and had supervisors in the passenger seat but the cars all drove autonomously and did exceptionally well. We had all kinds of media trailing behind trying to get images, interviews or any information about our experiences, and this made for a surreal day, almost like paparazzi chasing after high-profile celebrities. Over the next year, the Robotaxi service would slowly scale to new cities, initially Austin and the San Fransisco areas, and then later to Houston and Dallas while preparations for several more cities were underway. The fleet did scale up but slowly, going through several revisions and updates of the autonomous software, becoming fully unsupervised and the fleet management aspects of the Robotaxi service were further developed. Regulatory permits and filings also took place to position the Robotaxi service for what we all hope will be large-scale expansion including the addition of the new Cybercabs, which are now in limited production and are testing multiple locations around the US. What will year 2 be like for Robotaxi? All indications are a very big year, but ultimately, Tesla needs to demonstrate they can execute on their plans, preparations and Cybercab production. I'm very hopeful they will be able to do so starting very soon!
