How to make a key employee feel like an owner without giving them ownership: Phantom equity. You (and your partners) own 100% of the business. You create a separate document called a phantom stock program. It mirrors your equity but lives outside your operating structure. It says: “If we ever sell this business, you get X%.” No liability. No tax consequences. No changes to your LLC or corporate docs. But if they leave, it goes away. Now your A player is building the business like they own it. Because in the outcome that matters most, they do. It's the cleanest way to recruit, retain, and align without giving up control.

Of course, everybody raised their hand. He pointed me out and was like, 'But your side is unlikely.' I'm not, you know, being harsh on you. I’m just being realistic. My heart went to my stomach. Not all “entrepreneurs” are “entrepreneurs”. There are FIVE levels to entrepreneurship: 1. Professional: A professional who gets 10 strangers to become clients. Also defined as product-market fit. 2. Self-employed: professional is the operational magic in the business. Build and deliver an operating model. Scaling the founder’s skillset. 3. Business Owner: The professional is the operational driver of the business. Start scaling the business to multiple access points, stores, or branches. Start to develop a management team, but the management structure is flat. Scaling the mindset of the founder. 4. Entrepreneur: Business owner focuses their energy on developing a culture that is supported by strong, robust processes to enable the business to scale. Focus also extends to defining a strong vision for the business that transcends profits together with a clear strategy and aligning that strategy with plans (short-term incentives). Developing a framework to build institutional trust. 5. Founder: The entrepreneur has successfully built a business that can operate without their daily direction. 🚨BREAKING: ICE agents are now storming into restaurants, with guns drawn, and accused the owners of hiding the person they were chasing, in St. Paul, Minnesota In the video, you see someone sprint past the restaurant. Then, seconds later, an unmarked SUV pulls up and an ICE agent bursts inside with a handgun drawn. Once inside, with his gun drawn, he accuses Kou Vang, the co‑owner of East Side Thai, that Vang is hiding a kid he’s supposedly chasing. So, just to clarify… A federal agent ran into a private business with a gun drawn, accused the owner of a crime without evidence, all while the person they were chasing wasn’t even inside. That’s not law enforcement. That’s intimidation. And that kind of illegal overreach… especially entering a private business with a gun drawn in a non‑emergency situation… puts entire communities at risk. People should be able to run a restaurant, or just go about their day, without being treated like criminals by armed agents… …and without having to worry about being shot because an agent accidentally slips, or fires recklessly in a public space.

Old mindset: The purpose of an audition was to get a job. New mindset: The purpose of an audition was to serve the script in a unique way that only he could do. Whether he got the job or not was up to someone else. This mindset shift was an inflection point in his career. Bryan has been busy ever since, starting with guest roles on Seinfeld to 6 Emmy awards for Breaking Bad. Takeaway: Attachment to outcome gets in the way of our best work. This is true in business, in art, in life. Goals are important because they set a direction. But goals are in the future. If you are overly focused on your goal in the moment, it will block your authentic best. He has product decision-making ability that Tim Cook certainly has, but wouldn't utilize because he himself knows that product-based decisions are not where he could have the most impact."
