Y Combinator CEO, Garry Tan, took the stage for 42 minutes at Startup School 2026 and explained how to build your own personal AGI better than any paid AI course. This is what he told the room: 1. The leverage is in your context, not the model. Tan watches hundreds of founders use identical models every batch. "There are 2x people and there are 100x people who are using the same Claude. Same weights, same context window size, same API. But the leverage is not in the weights." The gap between users is now bigger than the gap between models. 2. One person's output went up 400x. In 2013 Tan shipped maybe 14 useful lines of code a day as a YC partner, dead on the median for programmer productivity. "I did the math on my output, and I'm at about 400x what I did in 2013." 3. Agents run on a different working memory. Humans hold 7 things in their head at once. Every org chart and checklist ever built is a patch for that limit. "An AI agent holds a million tokens. That's about a thousand pages. Three Harry Potter books sitting open on its head all at once." You're still running your week on tools built for the 7-digit brain. 4. Markdown is code now. Tan's stack is mostly skill files: pages of plain English an agent can execute. "If you can write clear instructions in English, you're a programmer. The compiler is a language model." At YC, finance and events staff who never opened a terminal are building automations. 5. Your history is your moat. Tan's agent runs on a personal wiki: about 220,000 markdown pages covering 25 years of email, meetings, notes and decisions. "When my agent does anything, it does knowing everything I know. And that's the difference between an assistant and a colleague." No frontier model has your context. That's the one asset nobody can replicate. 6. Never do one-off work. Most people run a task with an agent, close the window and throw the learning away. Tan ends every task by having the agent turn what it did into a reusable skill file. "If you have to ask for something twice, you failed." Captured skills compound daily. Amnesia resets you to zero every morning. 7. Own your skill files before your employer does. A skill file is your judgment, extracted and executable. The only question is who controls it. "Own your skills because if you don't, your job becomes a skill file." Microsoft CEO Satya Nadella's new interivew: Explains how the next AI moat will not be the model you use, but the learning loop only your company can run. He is really asking what happens to the firm when intelligence becomes something you can rent. For a century, companies protected value through people, processes, data, routines, customer memory, and the tacit knowledge buried in daily operations. Foundation models threaten to flatten that advantage because the same general intelligence can be used by everyone. Nadella’s answer is that firms need their own “hill climbing machine,” a private loop where models learn from company-specific tasks, traces, evaluations, and outcomes. That means the real asset is not just the model. The asset is the environment that keeps improving the model in ways competitors cannot copy. Private evals become strategic memory. Workflow traces become training signal. Human judgment becomes a way to steer compounding, not just correct mistakes. This also reframes AI adoption: a company that only consumes a foundation model may gain productivity, but it may leak the deeper value of its operating knowledge. A company that builds a disciplined learning loop can turn everyday work into accumulating IP. The future firm may therefore be measured by how well it converts its unique activity into durable model improvement. The frontier will not belong only to whoever owns the largest model. Send this to ANYONE on your team using AI agents with Claude/Codex skills: If I were you, I'd put your BEST AI skills in a GitHub repo, turn that repo into a PLUGIN, and have your team INSTALL it in Claude/Codex with auto update on. Why? 1. Everyone gets the same AI SOPs instead of 10 versions floating around Slack 2. When one person improves a skill, the whole team gets the better version. 3. New hires can start with your best workflows instead of a blank AI setup (this is a BIG deal). 4. If someone breaks a skill, you can roll it back with version control. 5. Personal skills can stay personal, while team skills become shared company infrastructure (and an asset!). 6. Your best AI processes stay with the company when someone leaves. 7. You can chain skills together for bigger workflows, like titles -> thumbnails -> descriptions -> YouTube publish. 8. You can track which skills are actually being used and delete the ones collecting dust. 9. You get less slop because the agent has real instructions, examples, taste, and process. 10. Your team moves from single-player AI to multiplayer AI. Design.md is an open source file from Google that captures the soul of a design. Typography, colors, spacing, all in one markdown file.
