HERMES AGENT HAS 5 SYSTEMS RUNNING UNDER THE HOOD. UNDERSTAND THEM AND YOU USE THE AGENT 10X BETTER. In this video Alejandro AO 🤗 explained: 1. THE AGENT LOOP every message triggers the same cycle: → you send a message → Hermes builds context (SOUL.md + memory.md + user.md + skills + tools + message history) → sends everything to the LLM → LLM decides: call a tool or respond → if tool call: execute, return result, loop back → if response: deliver to you → after response: memory update (agent checks if anything is worth remembering, writes to memory.md or user.md) this loop is why Hermes gets better over time. the memory update after every response means the agent learns from every conversation. 2. CONTEXT ASSEMBLY what the LLM sees on every turn: → SOUL.md (your agent's personality and rules) → memory.md (facts the agent learned over time) → user.md (facts about you, auto-updated) → AGENTS.md and .hermes.md (project context files) → skill descriptions (loaded on demand) → tool schemas (available actions) → message history (current conversation) if SOUL.md is empty, Hermes falls back to a default system prompt. write your own SOUL.md and the agent becomes yours, not generic. CONTEXT COMPRESSION: conversations hit context limits. Hermes handles this at two checkpoints: preflight: before each turn. if conversation exceeds 50% of context window, compression fires. older messages get summarized. last 20 messages stay intact (protect_last_n). gateway auto-compression: between turns. fires at 85%. more aggressive. prevents API errors before the agent even starts processing your message. after compression, a new session lineage ID is generated. the agent can trace back to the original conversation through SQLite. three things break prompt cache: switching models mid-session, changing memory files, or changing context files. 3. THE GATEWAY the system that keeps Hermes reachable on 27+ messaging platforms. an async loop runs continuously. listens for incoming messages from Telegram, Discord, Slack, WhatsApp, email, SMS, and every other adapter. when a message arrives: → gateway identifies which session it belongs to → queries SQLite for the full message history (session ID = platform prefix + chat ID) → builds the context from scratch → sends everything into the agent loop → delivers the response back to the platform the gateway also runs the session manager. when you send a message while the agent is busy: → default: queued for next turn → /steer: injected without interrupting → /interrupt: stops current work without the gateway, Hermes is a CLI tool. with the gateway, Hermes is an always-on agent you reach from your phone. 4. MEMORY (THREE LAYERS) LAYER 1 — MARKDOWN FILES SOUL.md (identity), memory.md (learned facts), user.md (facts about you). injected into context after the system prompt. updated by the agent after every response. LAYER 2 — SQLITE full transcripts of every session stored locally. FTS5 full-text search across all past conversations. session lineage tracking across compressions. the agent can recall what you discussed weeks ago using /recall or session search. LAYER 3 — EXTERNAL PROVIDERS (optional) 8 supported providers: Mem0, SuperMemory, Honcho, Zep, and more. each works differently (semantic search, LLM extraction, similarity matching). queried after the first message in each session. the agent processes your topic first, then checks external memory for related context from past conversations. not enabled by default. enable for significantly better long-term recall. 5. CRON ENGINE a loop inside the gateway ticks every 60 seconds. each tick checks ~/.hermes/cron/jobs.json for scheduled tasks. if a job is due: → fresh session (no chat history, no memory pollution) → execute the prompt with assigned tools → store the run output as markdown in ~/.hermes/cron/output/[job-id]/ → deliver result to your home messaging platform cron does NOT use the send_message tool. delivery happens at the system level, not the agent level. a cron session cannot create more cron jobs. prevents runaway loops. A few highlights: - You can now run sub-agents in parallel. Yes, really. I even attached a video. - Major UX improvements for sub agents, especially visible in the chat window - A new search tool wrapped as a sub-agent that iteratively runs multiple search tools: semantic_search, file_search, grep_search Which connects nicely to the point above: multiple searches running in parallel, efficiently and fast - Anthropic’s Message API is now enabled by default - You can choose the model for the cloud agent (three available, all premium) - Extended thinking support when using the Claude cloud agent This is part of the broader multi-vendor cloud support under AgentsHQ I wrote about a few weeks ago - Tasks sent to the background agent (basically the CLI tool) now always run in isolation, each with its own git worktree - In a multi-repo workspace, assigning a task to a cloud agent prompts you to choose the target repo Same behavior when opening an empty workspace with no repo - Support for building an external index for files not supported by GitHub’s default indexing - UI/UX improvements for starting new sessions and switching between local / background / cloud agents - Skills are now first-class citizens, just like prompt files, with better UX indicating when a skill is loaded - Improved API for dynamic contribution of prompt files New V2 includes skills as part of the model. All the best coaching in the world at the youngest ages is rendered useless if a child hasn’t developed the ability to focus their attention. You can bring the best coach in the world to your child’s training session and if they don’t pay full attention absolutely nothing takes place. Similar to inside a classroom where you can bring the teacher of the year to your child’s classroom and if they don’t focus and pay attention, learning does not take place. So it’s not always the case of good or bad coaching it’s often the case a child’s lack of ability to learn by not focusing on what is being taught. This is especially true for the youngest ages. This video is an example of a 5yr old child focusing their attention, trying to control an object with their feet, the ball. This becomes a mental task, married together with the action of movement, making it a physical task as well. The brain loves to learn while moving. Combining, mind and body, thinking and feeling, this allows the cerebellum, the seat of the unconscious mind, to create a chemical signature of this experience, which is emotions. Emotions are the on off switch for learning. Couple in a parent being present, this becomes a shared experience together, where the child is constantly seeking the parents approval, attention, and praise which creates a chemical electrical process in the body which is emotions. This facilitates, deep learning, and long-term memory, all disguised as playtime. A parent just being present allows for this experience to take place. A child this young rarely starts playing or exercising with a ball without someone being present. Being present and sharing this experience together is key for the learning process to take place. These movements are being stored in the non-declared memory which makes this implicit learning when you do something so many times it becomes natural and outside your conscious awareness. Big First Round news today! We’re launching Product-Market Fit Method (a free intensive 14-week experience for early founders building epic B2B SaaS companies) and publishing the first session on our internal framework for all to read (with benchmarks, Looker's real data, and tactical advice from iconic enterprise founders). Even though finding product-market fit is the single most important thing for a startup, it’s still underexplored and seen as more art than science. We wanted to change that. I’ve personally talked to hundreds of founders about this topic, digging into what they did in the first 6-9 months of company building. (We’ve published dozens of those interviews on The Review in our “Paths to PMF” series.) This video previews some of what we learned — thanks to Christina Cacioppo, Zachary Perret, lloyd tabb, Jason Boehmig, & Jack Altman for sharing their lessons! In addition to that research, we’ve also drawn from our own 20 years of data and 500+ pre-PMF investments. What emerged was a very consistent set of patterns for sales-led B2B companies — the basis for our new framework and PMF Method’s 8 tactical sessions. I tested Claude Code on a fresh account - 1,500 lines of HTML cost me 50% of my window. Full video and summary is here.. I just ran a recorded test on Claude Code with a fresh account (Pro, not Max - my main account was 20x Max) , and the result is honestly insane. The task was trivial: create 3 simple demo HTML pages, around 500 lines each. Roughly 1,500 lines of code total. Nothing massive. Nothing enterprise-grade. Nothing that should meaningfully stress a premium coding product. And yet Claude Code burned through 40% of my 5-hour window almost immediately. I ran the exact same test with Codex, and it consumed only 2%. Then it got even worse: after the session ended, I did absolutely nothing for 15 minutes, and Claude still ate another 10%. Total: 50% of the 5-hour window gone for a tiny HTML demo. My weekly usage had already started at 2% before I even really used it, and after this tiny test it jumped to 8%. Now let us be generous and assume this entire run used around 30k tokens total. If 30k tokens represents 10% of weekly usage, that implies around 300k tokens per week. That is roughly 1.2M-1.3M tokens per month, and even if you round up aggressively, you are still in the 1.5M token range. Using the Sonnet 4.6 pricing you list: $3 per 1M input tokens $15 per 1M output tokens How exactly is this supposed to make sense for a paid coding product? Because from the user side, this no longer looks like "premium usage protection." It looks like a quota system that is either wildly inefficient, badly broken, or being accounted in a way users are not being told about. And that is before I even get to my main account: my $200 Max plan now dies in a single day. Just a few months ago, similar or heavier usage would last me about a week. So no, I do not buy the "maybe you just used it more" excuse anymore. Something is clearly broken in Claude Code. Either token accounting is broken, context handling is broken, background consumption is broken, or all three. Alex Albert is this really the experience you want users to pay for? Just watch the video. I tried to be very transparent and clear for your team! I was fan of Claude but just disappointed! And if you want, send me the detailed token accounting for this session and let us inspect it together publicly. Because from where I am standing, this is no longer a small pricing annoyance. It looks like something seriously wrong is happening, and users deserve a real explanation.
