Benchmark founder Andy Rachleff on what most founders get wrong about product/market fit “When you’re starting a company, you need to develop a value hypothesis and then a growth hypothesis. The value hypothesis consists of the what, the who, and the how. What are you going to build? For whom is it relevant? And what’s the business model? That’s the how.” Andy believes the core of product market fit is proving the value hypothesis. And the mistake most founders make is iterating on the “what” variable, which he defines as the inflection point in technology you’re building on: “Great technology companies are created by virtue of an entrepreneur recognizing an inflection point in technology that allows them to build a new product.” When Andy was building Wealthfront, this inflection point was brokerage APIs and ETFs. It’s only once you’ve identified an inflection point in technology (the “what”), Andy argues, that you should begin to focus on the “who” (e.g. what’s the market?) and the “how” (e.g. what’s the business model?). “You don’t start with a market and look for problems to which you can find a solution because that’s consensus, leads to mundane outcomes, and certainly doesn’t support venture capital. The great returns in venture capital have all come from people who have tried to do something non-consensus.” The other product/market fit mistake Andy often sees founders make is spending too much money on advertising: “The way that you really know you’ve found [product/market fit] is if you have exponential organic growth - if you have word of mouth. Our ego often traps us in the narrative of “I’m right” and “they’re wrong.” While this might feel justified, being “right” in our conclusions doesn’t always mean we’re right in our approach. Sometimes, the way we handle the hurt can deepen the divide instead of healing it. For most situations—those that aren’t too extreme or harmful—choosing forgiveness for the wrongs done to us or offering a heartfelt apology for the pain we may have caused can transform relationships. These simple yet powerful acts bring peace, fulfillment, and a joy that lingers far longer than our pride ever could. So don’t hold back. If there’s someone you need to say “I’m sorry” to, do it. If there’s someone you need to forgive, let them know. There’s no guarantee of tomorrow, and the chance may not come again. Akira Kurosawa on his Screenwriting method & the reason why some battles are described verbally instead of being shown in "Kagemusha" (1980): "My method of screenwriting is not to begin with some kind of set structure or message that I want to convey. I have no idea of setting up a certain progression to create suspense, for example. What happened with 'Kagemusha' happens always when I write: I begin with a blank piece of paper and I have the idea who the characters are; later, their personalities take over anything I might want to do. I end up writing not from my own will, but from theirs—they come alive as I write and make me do things that I couldn’t have planned. You could even say that in the final scene of 'Kagemusha', when the main character falls into the river and floats down the stream, I’m going with him. He has made me reach that point. If you wrote a script with a set structure to create a certain kind of feeling with the audience, the audience isn’t stupid enough to be taken in by that. If your characters are to be real, you have to let them take over. What's important to the development of 'Kagemusha' is how the main characters react to those battles. There isn’t any need to show all the battles—the audience would get very bored seeing nothing but battles. What’s important is the response that the generals of the Takeda clan have when they hear that a certain fort has been attacked. I try to show what they feel—and are going to do—about it. These battles take place far away and they’re more or less political problems. They aid mostly in the characterization." When we were starting Zerodha, we didn't have any money to spend on advertising or customer acquisition. So the only real growth lever we had was word of mouth. We had to build products and services that people liked enough to tell their friends and family about. Very early on, people who traded with us started referring Zerodha to their friends, colleagues, and family. As a way of saying thank you, we started our referral program. The idea was simple: if you referred someone to Zerodha, we would share 10% of the brokerage generated by that referral with you, for as long as they traded with us. No ifs and buts. No hidden conditions. And it worked. Until we had to stop the referral program in 2024 due to exchange regulations, close to 30% of our accounts were coming through referrals. But even this understated the true impact of word of mouth. Most people don’t log in to a referral portal or share a referral link. They simply tell a friend, colleague, or family member: “You should open an account with Zerodha. I use it and like it.” Those people then come directly to our website and open an account. So while the attributed referral number was around 30%, the real number was probably well north of 50%. Even after we stopped offering referral incentives, about 15–20% of new accounts continued to come from referrals. That, for us, has always been the biggest validation. We now have regulatory clarity and have restarted referrals. We are also reinstating referral benefits for all old clients who had referred people earlier. This means that anyone who has ever referred clients to Zerodha will get 10% of the brokerage generated by those referrals for as long as they trade with us. I taught my Primary 2 students magnetic fields, and how they help us determine magnetic north and bearings using a compass. At the later half of the class, the students did a small experiment that used a magnet and compass to test what we learned. This is what Nigeria can take away from this: 1. LANGUAGE: Using Chinese to explain magnetic fields was so easy for them to understand, and took less than 4 mins. They never have to worry about understanding the grammar or remembering new vocabulary if another language was used. Language skill is not for everyone, just like technical and creative skills. While you or your son can learn a new language fast, others might be more technically inclined. Nigeria should use native languages to teach primary school children right from the first day in school. With many native languages, autonomous regions with different official languages will be ideal, with an option for international classes which are more English focused. 2. CURRICULUM: Unless we are really oblivious, there is no way a Nigerian primary 6 student can compete with my primary 2 students. These are kids that first came to our school so tiny and sometimes crying, many of them don’t even know how to write their names. A Nigerian taught them most of what they know today in less than 2 years, and because we have a curriculum that is modern, targets what the students really need to know, and its always modified to reflect their realities, they have acquired so much knowledge about how the world around them works like electricity, engines, space, aerodynamics, mechanics and environmental protection in a short time. What they are learning is directly linked to where their economy is headed, so by the time they are in university, they can easily understand advanced practical and theoretical knowledge and be useful to their economic development after graduation. Our curriculums in Nigeria are old and mostly useless to the growth of our economy, so let’s do the needful. Don’t wait for miracles to change them for you. We must demand this change. 3. GROUP WORK: Students are encouraged to work in groups, divide tasks and roles and they mentored to understand their strengths and challenges and resolve conflicts. They learn to work with others who are different from them, giving them a diverse perspective and mindset about working together. Nigeria cannot succeed without all of us uniting and learning to work with each other, irrespective of tribe, religion, region and family background. When we win as individuals, we will still be surrounded by helpless people, but when we win as a society, everyone develops. 4. TEACHERS: Here in China, we are always happy and encouraged to learn new things and ways to teach our students. We are free from worrying about food, shelter and pocket money. We are paid more than enough, so we have enough time and mental space to throughly research information and knowledge, and also design useful and interesting lessons for our students. Nigerian teachers should be paid a minimum of 800k to 1 million Naira per month. Primary school teachers lay down the crucial foundations for our economic growth, development and future. It is one of the most important professions in the country and the compensation and benefits MUST be more than senators and representatives. Liking, commenting and retweeting are nice because they help spread the message, however what’s more important is us uniting as Nigerians with our common interest to ensure that our needs are addressed.

People don’t think about foreign countries, and they’re trained and guided to think about them in some terrible way—or to not think about them at all. Mostly, they don’t think about them. They don’t even think about Mexico, South America, or Central America—what’s happening to the people in those countries, which they ought to think about. Is this system making them desperate refugees? Is there something we could do about that so they don’t flood over here? Don’t tell me you need a strong border when you’re cooking up refugees at the same time. Does that make any sense? So they don’t think about foreign countries except to go bomb them or to allow people to bomb them. Americans, in general, don’t go bombing anywhere. They don’t like to bomb anything. They want to live their lives, right? They have better things to do than massacring human beings. But some people do that with our bombs—right now. Israel and Ukraine, for example, are doing that. Who’s guiding them? This clique that has been operating against us for hundreds of years. I can tell you about people within the Pentagon, people within the intelligence community, and people within the so-called American financial system who are part of a globalist clique hostile to America. And that’s what you’re talking about. That’s the problem we face. Every problem in America is directly related to what happens in foreign countries. We are part of the world, and what the misrulers of the world make us do—by making us foolish and deceived, and acting on our worst base instincts, and giving up our claimed religion—what they do to the world, they do to us. You want to beat these globalists? Just fasten your seatbelt and say: We need a decisive break from them. Just say this: We have a common interest with every nation on this planet. This enemy sees the progress of industrial nations as a threat to their power. They recognize in a large part of the American people—and in activists throughout the world—the urge to gain the material and political means for a better life, which is now clearly attainable. The fulfillment of our needs as a human species would mean casting aside oligarchy. So these criminals are now acting to end the civilization of the past 600 years and reduce our numbers to the pitifully small groups of the Dark Ages long ago.
